Most AI transformations stall on the part no one scoped: the people.
You can’t pause the business to transform it — and you can’t transform it by working around the people who run it. We build the technical and the human side together, through your operations, not alongside them.
You can’t pause the business to transform it.
Transformation competes with operations for the same people, the same hours, the same management attention. Most companies hit this collision the hard way: a transformation project runs in parallel, pulls the same resources as the business, and eventually one of them loses.
By the time owners reach us, many have already tried — a consultancy, an internal initiative, a vendor rollout — and have nothing visible to show for the money and time. The failure is rarely the strategy. It is one of four structural things:
Failure mode 01
Transformation run as a project
It gets a start date and an end date. When the project closes, momentum dies and the organization drifts back. But AI keeps moving. Transformation is a capability to maintain, not a project to finish.
Failure mode 02
No foundation for AI to work on
Copilot licences and ChatGPT seats land on top of unclear ownership, unstructured data, and undefined processes. The result is the vendor demo minus everything that made it work: impressive screenshots, no operational capability.
Failure mode 03
No confidence in the approach
They have been burned before. They don’t need another explanation of why transformation matters. They need an approach they can understand clearly enough to trust that it will work this time.
Failure mode 04
The human side is ignored
The one that most reliably stalls a transformation, and the one that rarely makes it into the brief. Anxious employees withhold the very knowledge the change depends on. Middle managers get squeezed from both sides. This is where we start, not where we stop.
Two sides of the same change. Built together.
Most support covers one side of transformation — the technical work or the human work. We cover both. They enter independently, but they are designed to run as one engagement.
The organizational, operational, and technical side
CompanyOS
A structured system for continuous AI transformation. It gives the organization the clarity to perform, the method to turn strategy into measurable outcomes, and the means to put AI to work where the business is ready to host it — three layers running in parallel, not in sequence.

Transformation Resilience
Coaching and guidance for the people leading and living through the change — grounded in Gisa Todt’s PhD in resilience. 1:1 for leaders carrying the weight; group sessions for teams whose work is changing. It is not generic coaching, and it is not a fourth layer — it is the track that makes the other three possible.
Transformation Resilience — coming soonTransformation cannot succeed without the knowledge inside your business.
Process logic that was never written down. Customer understanding that lives in specific heads. Operational know-how built over years. This is what separates an AI implementation that works from one that produced impressive screenshots — and it is only accessible with the active participation of the people who hold it.
When employees fear the change is being used to replace them, they withhold that knowledge. Not out of obstruction — out of rational self-protection. The transformation then fails not because of the technology, but because the knowledge it needed was never made available.
We work with your people, not around them.
A transformation delivered over the heads of your organization leaves capability the organization cannot maintain. We upskill the people already in the business, in the context of the work, so the dependency on us ends. We are designed to end.
We do not provide cover for layoffs.
AI is a capability for securing the company’s future, not a lever for hollowing it out. Roles will shift and some will look entirely different — everyone willing to adapt has a place. A transformation built primarily around cost reduction produces an organization too distrustful to use the capability it just installed. We build for the company’s future, not against its people.
What makes working with us different
We have no product to sell
Vendor agnostic by design. We start with your business and choose tools for fit, not for margin. When AI capabilities move — and they move fast — the stack moves with them.
Both sides, and the credentials are real
Sebastian brings 15+ years of transformation work; CompanyOS and the GPDT execution method are systems he built and runs on his own business before they reach yours. Gisa holds a PhD in resilience — academic research plus applied practice in high-stakes environments, not a coaching badge. A team that covers both sides and has worked together is structurally rare.
A lean core, with a trusted expert network
Not fifteen consultants and a slide deck. A small core across both dimensions of transformation, plus specialists brought in on a day rate exactly when the engagement needs them — the right expertise at pace, without the cost structure of a large consultancy.
Priced to match progress
A fixed-price diagnostic as the first step: defined scope, defined output, a contained way to see how we work before a larger commitment. The main engagement is milestone-based — payment tied to defined, demonstrably complete outputs, adjusted as the picture becomes clearer.
You work with the two people who built the method.
Todt Ventures is Sebastian and Gisa Todt — a company built fifty-fifty. You are not handed an anonymous resource from a bench. The people who show up to do the work are the people who created it.

Founder — the organizational, operational, and technical side
15+ years of transformation work. CompanyOS and the GPDT execution method are his own — written, run, and refined on this business first. His thinking is public and his system is live: the judgment is the thing you are hiring.

Co-founder — the human side
PhD in resilience, with applied practice in high-stakes environments. Transformation Resilience is built on that foundation — the human track that keeps the change from stalling where it most often does.
What we won’t do
Stating the boundaries early saves everyone time. Trust is the only foundation a multi-month engagement stands on.
Produce cover for a decision already made
We won’t write the analysis that justifies layoffs decided behind closed doors. A transformation built on a manufactured baseline cannot succeed.
Inflate the diagnostic to make the sale easier
An honest baseline sometimes produces uncomfortable findings. We surface them. The discomfort is far less damaging than a transformation built on false confidence.
Hand over a plan and walk away
Writing the plan is the easy part. We stay through implementation, where the plan meets daily operations and has to be recalibrated. The plan is a starting point, not the deliverable.
Take purely technical engagements
If a client rules out the human side, we decline. Not a commercial boundary — a quality one. We don’t take on work we believe will fail because the condition for success was removed.
Where to start
It begins with a fixed-price diagnostic — one to two weeks, defined scope, defined output. It assesses where your operating foundation stands and talks to the people who will carry the change, then tells you honestly where you are and where to move first. From there we scope the engagement together.
Tell us where the technical and human sides of your transformation are pulling against each other. We’ll tell you honestly whether we’re the right partner.
